Компетентность руководителя делает ненужным героизм подчиненных

В хрониках войны США и Испании есть яркая история о письме к генералу Гарсия. Если коротко, суть истории такова. Когда развязалась война между Испанией и Соединёнными Штатами, появилась необходимость быстро передать сообщение генералу Гарсии, где-то в горах Кубы. Связи никакой. Кто-то сказал Президенту: «Есть парень по имени Роуэн, и если кто-то и сможет донести письмо, то это он. Роуэну вручили письмо для Гарсии, и он доставил его. Как именно – сейчас неважно. Смысл в том, что Роуэн взял письмо для Гарсии и не спросил: «Где он сейчас находится?» Пройдя через джунгли и вражескую территорию, он выполнил задачу.
Не мечта ли руководителя? Иметь таких сотрудников, которые возмутся "доставить письмо Гарссии"
Но суровая реальность такова, что, получив подобное задание, Ваш сотрудник, глядя глазами, полными скорби, тихо спросит что-то вроде: А кто это? А где я найду его? А меня не для этого нанимали А почему я, разве Иван не может? А разве это срочно? А зачем это нужно? Список продолжите сами....... Желание найти “Роуэна”, который всё сделает, не задавая вопросов, – типовая ошибка неопытного руководителя. Вторая типичная ошибка – стать таким Роуэном самому, героически кидаясь на амбразуру. Ситуация крайне опасная для бизнеса.
Героизм подчиненных начинается там, где заканчивается профессионализм командиров
Если Вам нужен человек, который «сможет доставить письмо Гарсии», это означает, что Вы уже допустили кучу ошибок. И теперь Ваши просчёты в планировании, стратегии, постановке задач, организации процессов и т.д. приходится компенсировать героизмом и надрывом подчинённых. Да, так можно работать. Просчёты – героизм, снова просчёты – снова героизм. Бег по граблям очень дорого обходится компании. И тогда Вам критически необходим лейтенант Роуэн, который будет брать мешок сухарей и отправляться «туда, не знаю куда», и возвращаться с результатом. Но при этом важно понимать две вещи:
  • Совсем не факт, что Вам удастся найти хотя бы одного такого человека
  • Даже если такой нашелся - едва ли он будет готов совершать подвиги вечно. А когда ему надоест отправляться в джунгли, Вы вдруг обнаружите, что выживание Вашего бизнеса зависит от этого человека
И либо Вам придётся умолять его ещё раз совершить подвиг, либо Вашу компанию ждут большие неприятности. Что же делать?
Не надеяться на Роуэна. И не пытаться заменить его. Если Вы будете бегать по джунглям, кто будет управлять Вашим бизнесом?
Организуйте работу и бизнес-процессы так, чтобы, когда вам потребуется Гарсия, связь с ним уже была отлажена, и вам будет нужен обычный связист, а не герой.
Компетентность руководителя делает ненужным героизм подчиненных. Точка.
